B2B Cost Per Lead: Benchmarks, Formula and the Cheap Lead Trap

Short answer: B2B cost per lead is your total spend on a channel divided by the leads it produced. Published averages by channel run from $25 for referrals to $840 for trade shows, with cold email at $225 and paid search at $463, according to Sopro’s benchmarks, updated in September 2025. The number on its own tells you little. What matters is what a customer costs.

  • Formula: total spend divided by leads generated.
  • Benchmarks: they vary widely by channel, industry and source.
  • The trap: a cheap lead that rarely closes can cost more per customer than an expensive one.

Each benchmark below is linked to the page it came from. Published sources disagree with each other, sometimes by a lot, so treat them as rough guides.

How is B2B cost per lead calculated?

Divide what you spent by the number of leads you got in the same period. As an example, if you spend $6,000 in a quarter and get 30 leads, your cost per lead is $200.

The hard part is deciding what goes into each side of the sum.

  • Spend. Include agency fees, ad spend, software, data, and the staff time used to run the channel. Leaving out staff time makes in-house channels look cheaper than they are.
  • Leads. Decide what counts and keep it fixed. A form fill, a reply, and a booked call are three different things.

Two companies with the same results can report very different figures only because they count differently.

What are the B2B cost per lead benchmarks by channel?

These figures are from Sopro’s cost per lead benchmarks, last updated in September 2025. Sopro says it compiled them from its own research and outside sources. It is a prospecting company, so it has a stake in outbound looking good.

ChannelAverageRange
Trade shows and events$840$180 to $1,500+
Pay per click ads$463$175 to $751
LinkedIn ads$408$15 to $800+
Cold calling$300Not given
Webinars$267$33 to $500
Cold email$225$150 to $300
SEO$206$14 to $397
Referrals$25Not given

Look at the ranges, not only the averages. LinkedIn ads run from $15 to more than $800 a lead in the same table. An average drawn from a spread that wide says little about what you will pay.

What is the average cost per lead for B2B by industry?

Industry moves the number as much as channel does. The same Sopro page lists these averages.

IndustryAverage cost per lead
Legal services$650
Software development$595
IT and managed services$501
Staffing and recruiting$497
Manufacturing$391
Construction$227
B2B SaaS$188

Now compare a second source. HubSpot’s roundup, updated in August 2026, cites First Page Sage for a blended manufacturing figure of $553, well above Sopro’s $391. The same HubSpot page cites Market Research Future for an average B2B cost per lead of $84 across all channels. Each source uses its own sample and its own definition of a lead. No single figure is the average cost per lead for B2B.

Industries with high deal values and long sales cycles tend to sit at the top. A lead is worth more there, so more sellers compete for it. If you sell in one of these fields, see our pages on MSP lead generation, manufacturing lead generation and staffing lead generation.

What about cost per MQL?

A marketing qualified lead, or MQL, is a lead that has passed some test of fit or interest. Cost per MQL is always higher than raw cost per lead, because some leads fail the test.

We could not find a cost per MQL benchmark we would trust enough to print. The reason is simple. Every company sets its own test. One counts anyone who downloads a guide. Another requires a certain job title and company size. A benchmark that blends those tells you nothing.

You can work out your own. As an example, if you pay $200 a lead and one in four passes your test, your cost per MQL is $800. Track that figure against your own past months, not against someone else’s average.

Why can a cheap lead be an expensive customer?

Cost per lead stops counting at the moment the lead arrives. Your real cost keeps running until the deal closes. Here is an illustration with made-up numbers.

MeasureChannel AChannel B
Cost per lead$50$300
Leads that become customers1 in 1001 in 10
Cost per customer$5,000$3,000

Channel A looks six times cheaper and ends up costing more. It also hides a second cost. Your salespeople had to work 100 leads to win one customer, against 10 in Channel B. That time is not in the cost per lead figure at all.

Deal size matters too. A $300 lead is cheap if the customer is worth $50,000 and costly if the customer is worth $1,000. The outbound ROI calculator runs this math with your own close rate and deal value, so you can see what a lead is really worth to you.

How should you compare lead generation quotes?

  • Fix the definition. Ask each provider exactly what it counts as a lead.
  • Count everything. Add setup fees, tools, data and your own team’s time.
  • Follow leads to the end. Track how many become conversations, proposals and customers.
  • Judge on cost per customer. Then compare that with what a customer is worth.
  • Give it enough time. One month of data on any channel is too thin to judge.

Flat monthly pricing makes this easier, because the spend side is known in advance. Next Reply’s cold email plans are $1,500, $3,000 and $6,500 a month. As an illustration only, a $3,000 month that produced 10 qualified leads would work out to $300 a lead. We do not publish result figures, so use your own numbers. Our guides to lead generation pricing and cold email agency pricing cover how providers charge.

A lead is only cheap or expensive next to what a customer brings in. The sales revenue calculator shows what your deals are worth per month and per year, which sets how much a lead can cost before it stops paying for itself. For what a fixed monthly retainer buys instead, see our cold email agency plans.

A low cost per lead means little if the leads are poor, so read how to judge lead quality alongside this, and see how pay per lead pricing handles it. For the full buying decision, see outsourced lead generation and our B2B lead generation services.

Frequently asked questions

What is a good B2B cost per lead?

One that leaves room for profit after you account for your close rate and deal value. A $500 lead can be a bargain and a $50 lead can be a waste. Published averages only tell you what is common.

Which channel has the lowest cost per lead?

In Sopro’s 2025 benchmarks, referrals are lowest at $25 and trade shows are highest at $840. Referrals are hard to scale, which is why most companies add other channels.

How much does a cold email lead cost?

Sopro’s benchmarks put the average at $225, with a range of $150 to $300. Your figure depends on your market, your offer and how you define a lead.

What is the difference between cost per lead and cost per MQL?

Cost per lead counts every lead. Cost per MQL counts only leads that pass your qualification test, so it is higher. Neither is comparable across companies unless the definitions match.

Why do cost per lead benchmarks disagree?

Sources use different samples, years, channels and lead definitions. One source lists manufacturing at $391 and another at $553. Use benchmarks to spot outliers, not to set targets.
